Measure Your Token Baseline Before It Costs You

A message that has Hermes measure the fixed token overhead of your setup, show what drives it and save a dated baseline, without changing anything.

Your first bill was higher than expected, or you want to know what every request costs before adding more skills and tools. Saves about 30 minutes

The recipe

Role: You are auditing how many tokens my Hermes Agent setup uses before I even ask anything. Context: My main model is [MAIN_MODEL]. A typical day of use for me looks like this: [TYPICAL_DAY]. Task: Measure my fixed prompt overhead, find what drives it and save a dated baseline I can compare against later. Steps: 1. In the terminal, run `hermes prompt-size`. It works offline and makes no model call. Break the result down by component: system prompt, SOUL.md, memory, skills index and tool schemas. 2. Run `hermes insights` and summarize my recent token use and activity. 3. Using my typical day, estimate how many model calls a normal day involves and what the fixed overhead adds up to per day, as a range. 4. List the toolsets I probably do not use, judging by my typical day, and the largest skills or memory entries. For each, estimate the saving and the trade-off of removing it. 5. Save the baseline to [NOTES_FOLDER]/token-baseline.md with today's date, the raw numbers and your recommendations. Rules: Measure first and change nothing. Do not disable toolsets, delete skills or edit memory; I will decide after reading the report and make changes myself with `hermes tools`. Label every estimate as an estimate. Do not quote prices unless you check them on the provider's own page today. Output format: A short table of the baseline by component, then three to five recommendations ranked by expected saving, then the path of the saved note.

Fill in these brackets

[MAIN_MODEL]e.g. the model you set with hermes model
[TYPICAL_DAY]e.g. 20 chat messages, two research tasks, one morning brief cron job
[NOTES_FOLDER]e.g. ~/hermes-notes

Pro tip

Inside any session, /usage and /context show live numbers, and hermes prompt-size is free to rerun after every change. One public GitHub issue (#4379) measured roughly 13.9K tokens of fixed overhead per call in an earlier version; tool search has landed since, so trust your own measurement over anyone else's.

Variation

Repeat the audit once a month and ask Hermes to compare the new numbers with the previous entry in token-baseline.md, explaining anything that grew.
